After auditing more than 40 small business websites across the Dallas-Fort Worth area in 2026, Altitude Media Group found that 74% of them were losing measurable leads from three specific failure points: no structured contact path for mobile users, missing or broken schema markup that hides them from AI-generated answers, and phone lines with no after-hours coverage. These are not design problems. They are revenue problems, and every one of them is fixable in days, not months.

Why We Started Keeping Score

Earlier this year we formalized something we had been doing informally for a long time: every prospective client we talk to gets a structured audit before we quote a single line of work. After we crossed 40 completed audits, we pulled the data together to see what patterns held.

What we found was not surprising in a vague, general sense. It was surprising in its specificity. The same three or four problems kept appearing across roofing contractors, med spas, law firms, HVAC companies, and family-owned restaurants. Industry did not matter much. Business age did not matter much. Whether the owner paid $800 or $12,000 for their original website did not matter much either.

Failure Point 1: The Mobile Contact Path Is Broken

In 70% of the sites we audited, a mobile visitor who wanted to contact the business faced at least one of the following obstacles:

  • A contact form that required more than four fields on a small screen
  • A phone number displayed as plain text instead of a tappable link
  • A primary CTA button placed below the fold on a 375px viewport
  • A map embed that loaded slowly enough to time out on a 4G connection

None of these are dramatic failures. Each one sounds like a minor inconvenience. But consider the math: if your site gets 300 mobile visitors a month and even 8% of them abandon because the contact path is clunky, that is 24 people per month who had intent and left without acting. Over a year, that is 288 warm leads who found your address in a search result and still did not call.

The fix for most of these issues is one to three hours of development work. It is not a redesign. It is removing friction from a path that already exists.

Failure Point 2: AI Search Cannot Find You

This is the one that surprises owners most, because it is newer and less visible. When someone asks ChatGPT, Perplexity, or Google's AI Overview a question like who is the best HVAC company in Mansfield TX, those systems pull from structured data including schema markup, consistent NAP citations, and content that directly answers specific questions.

Of the 40-plus sites we audited, 82% had no LocalBusiness schema markup at all. Another 11% had schema that was present but contained errors such as wrong address format, missing hours, or a phone number that did not match the one on Google Business Profile. That leaves roughly 7% with clean, functional structured data. That 7% has a compounding advantage every month as AI-driven search grows.

AEO stands for Answer Engine Optimization. It is the practice of structuring your content so that AI assistants can extract and cite it. Failure Point 3: The Phone Goes Dark After 5 PM

Forty-three percent of the businesses we audited had no after-hours call handling. Calls that came in outside business hours rang to a voicemail box or, in several cases, rang with no answer at all. For service businesses including plumbers, electricians, HVAC, legal, and medical, this is a direct revenue problem.

  2. The original developer is no longer reachable. The owner has no way to make updates without starting over, so nothing gets updated.
  3. Google Business Profile and website are inconsistent. Different phone numbers, different addresses, different business names. This directly harms local search rankings and AI citations.
  4. No analytics installed or analytics abandoned. Without data, the owner cannot see what is working or where people are leaving.

None of these businesses were failing because they lacked quality service or a real customer base. They were failing at the point where a potential customer moved from awareness to contact. That gap is entirely fixable.
